Taking industrial VR training from demonstration to production

I led the funding, Agile delivery, security coordination, and organizational changes that helped turn a VR training concept into a repeatable production capability for selected safety scenarios.

The situation

Some industrial safety and confined-space training required personnel to enter active construction environments. The business wanted to reduce how often trainees needed that exposure while preserving the practical context that made the instruction effective.

Our emerging-technology team had spent years developing augmented- and virtual-reality pilots. Those pilots demonstrated compelling possibilities, but the larger challenge was moving from a developer-operated demonstration into a capability the business could fund, adopt, secure, and use repeatedly.

Recommending VR for a concrete business need

The business brought us the training challenge, and we recommended a virtual-reality approach based on what we had learned from earlier pilots.

The application recreated selected training scenarios in a classroom environment. Instead of making regular trips into a hazardous worksite for each repetition, trainees could experience most of those selected scenarios through VR.

Changing the funding relationship

Internal software work had traditionally been financed through a centralized overhead model. That approach could separate the business sponsor from day-to-day product decisions and limit the participation needed for iterative development.

I led the effort to establish direct business funding for the application. The change gave the sponsoring organization a clearer stake in priorities, feedback, and outcomes while creating a stronger foundation for Agile delivery.

Establishing an Agile delivery model

I established the foundational Agile approach and helped create the working relationship between developers and business stakeholders. The development team built the application and increasingly took ownership of recurring Agile ceremonies and artifacts as the product matured.

My role was to create the funding and operating conditions in which the team could deliver, learn, and progressively own the process.

Clearing the path to production scale

Earlier demonstrations typically involved a single device, short sessions, and close operation by the development team. Production required a different standard.

Through the Mobile Center of Excellence, I worked with Security and IT stakeholders to establish that the selected technology and delivery approach could satisfy organizational requirements and scale beyond a demonstration setting.

The resulting capability used multiple devices in a schoolhouse-style environment, with personnel moving through training on a recurring basis.

The outcome

For the selected training scenarios, most repetitions moved from the active industrial environment into VR. We did not produce a formal public measurement of safety, time, or throughput improvement, so I would not attach an unsupported percentage to the result.

The operational change itself was clear: a directly funded business capability replaced a single-device demonstration, and regular training use replaced short, developer-operated sessions.

What this demonstrates

Emerging technology reaches production only when the organization around it changes too. My contribution was to connect committed sponsorship, an iterative delivery model, enterprise alignment, scalable operations, and a team able to own the process.
